2026 Industry Outlook

We are on the cusp of an exciting new era for supply chain and logistics. The outlook for 2026 is both challenging and exhilarating. Ongoing uncertainty and volatility can only further turbo-charge the great supply chain reconfiguration that is already underway.

A host of external variables – including geopolitical tensions, digital disruption, climate change, economic nationalism, and of course artificial intelligence – will provide a smorgasbord of challenges and opportunities. Supply chain initiatives will need to embrace diversification, resilience and sustainability, with renewed focus on optimisation and durability, and maybe less emphasis on absolute lowest cost.

Priorities should include streamlining operations, reducing transportation costs, accelerating time-to-market and boosting customer satisfaction. In order to de-risk their global exposure, companies will seek to reconfigure their supply chain ecosystems to adopt a more regional approach, whereby production and sourcing are relocated closer to the final markets. Supply chains will therefore become more local and less global. The resulting regional supply chains will be shorter and more localised, enabling companies to benefit by reducing lead times, freight costs and emissions; whilst also increasing control, responsiveness and resilience.

However, this will not result in a mass manufacturing exodus from China.

Much of the local production is now destined for the huge Chinese consumer market. Multi-national companies will therefore retain at least some of their manufacturing and sourcing operations within China, in order to serve the local domestic market. This is the ‘In China for China’ supply chain strategy.

Let’s not forget, thirty years ago, the multi-national companies came to China for the Workers, now they stay in China for the Shoppers!

The uncertain outlook ahead should remind us all, that it is not the strongest that survive, nor the most intelligent, but the ones that are most adaptable to change. Businesses that cannot, or do not, adapt to the next new normal will face a very ambiguous future. Be prepared – and expect the unexpected!
